Ads not selling

Why your ads spend money but don’t sell, and how to fix it

The dashboard says the campaigns work. Your sales team says the leads are useless. Both can be true at once, and the gap between them is where the budget goes.

Does this sound familiar?

  • Cost per lead looks good, revenue does not move
  • Your team says many leads never pick up, or never asked to be called
  • The ad account reports more conversions than your team received
  • The search terms report is full of queries unrelated to what you sell
  • Campaigns are optimised for clicks, traffic or landing page views
  • Nobody can say which campaign brought last month’s customers

The usual causes, most frequent first

CauseWhat we usually find
The wrong optimisation eventCampaigns told to find form fills find people who fill in forms. Buying was never part of the brief.
No feedback from salesThe platform never learns which leads qualified or paid, so it cannot look for more of them
Slow or missing follow-upLeads called the next day or not at all, WhatsApp messages unanswered, no second attempt
Loose targetingBroad match without negative keywords, search partners and display left on, placements in apps, instant forms that pre-fill everything
A page or offer that does not matchThe ad promises one thing, the page talks about another; no price, no proof, no clear next step
Double countingThe same conversion counted by two tags, or counted on page load, so the account looks healthier than the business

How we diagnose it in the first two weeks

  1. Match leads to sales

We take recent leads from your CRM or spreadsheet, mark the ones that bought, and trace each back to its campaign, ad and keyword.

  2. Audit what counts as a conversion

What each platform counts, from which tag, how often, and whether that event has anything to do with revenue.

  3. Follow the money

Search terms, placements and audiences, line by line, to see where the budget actually went.

  4. Test the follow-up

We send enquiries the way a buyer would, on each channel, and time the reply.

  5. Listen to the leads

With your team, a sample of calls and messages: were these buyers, and what did they want?

What we fix first

Measurement, because every other fix depends on it. One conversion action per real outcome, counted once, and qualified leads and sales recorded in the CRM with their source. Then the loop back: our revenue attribution sends qualified leads to Meta through the Conversions API, so campaigns start looking for people like your buyers. Google Ads accepts the same kind of signal through offline conversion imports.

Follow-up next. Each new lead goes to the next salesperson automatically, and reply time is measured. Answering within minutes often does more for sales than any bid change.

Then the cuts: negative keywords, excluded placements, instant forms replaced or given a qualifying question, budget moved from campaigns that bring leads to campaigns that bring customers.

Frequently asked questions

Should we pause the ads while you diagnose?

Usually not. Pausing resets what the campaigns have learned and leaves nothing to compare against. We cut obvious waste in the first week and leave the rest running until the data is clean.

Is Meta or Google better for us?

It depends on whether people search for what you sell. If they do, Google captures that demand. If they do not yet, Meta creates it. Many businesses need both, judged on the same sales.

Why don’t our Meta leads answer the phone?

Instant forms pre-fill the name and number, so a submission can take two taps and little intent. A qualifying question, a review step, or sending people to your own form filters out many of them.

How do we calculate return on ad spend for a service business?

Revenue from customers traced to the campaign, divided by ad spend. It needs sales recorded in the CRM with their source. Our ROAS calculator does the arithmetic.

How soon will sales improve?

Waste cuts show in the spend within days. Better leads from feeding sales back to the platforms take a few weeks while campaigns adjust. The monthly report shows the change in cost per customer.
